# Why Google Ads, GA4 and Your CRM Never Match (and Which Number to Trust)

By Faysul Amin September 25, 2026 6 min read

![Why Google Ads, GA4 and Your CRM Never Match (and Which Number to Trust) | Cut The Lag](https://www.cutthelag.com/hs-fs/hubfs/raw_assets/public/cutthelag-theme/images/blog2/google-ads-ga4-crm-numbers-dont-match.jpg?width=1200&height=630&name=google-ads-ga4-crm-numbers-dont-match.jpg)

Google Ads says you got 84 conversions last month. GA4 says 61. Your CRM shows 70 new leads, and only 12 of them turned into deals. Everyone in the meeting has a different number, and nobody knows which one to report.

**The short answer:** Google Ads and GA4 conversions don't match because they use different attribution models, lookback windows, date logic, counting rules and data sources, and your CRM differs again because it records real people and real deals. Use Google Ads data to optimize campaigns, GA4 to compare channels, and your CRM as the source of truth for leads, pipeline and revenue.

## Why the numbers differ

A gap between platforms is normal. A gap you cannot explain is the problem. Here are the main causes, roughly in order of how often I see them.

### 1. Attribution models

Google Ads only gives credit to Google Ads. If a user clicks a search ad, later returns through an organic search, and converts, Google Ads can still count that conversion within its window.

GA4 attributes across all channels. The same conversion might be credited partly or fully to organic search, email, or another channel depending on the attribution model selected in the property. So GA4 will almost always show fewer conversions for Google Ads than Google Ads shows for itself.

### 2. Lookback windows

Each Google Ads conversion action has its own click-through and view-through conversion windows, set in the conversion action settings. GA4 has its own lookback windows, set under Admin in the property's attribution settings. If these do not match, a conversion that happens 45 days after a click may count in one tool and not the other.

### 3. Click date vs conversion date

This one causes endless confusion. Google Ads reports conversions against the date of the ad click (the interaction), not the date the conversion happened. GA4 reports conversions on the date the event occurred.

So if someone clicked on March 28 and converted on April 3, Google Ads puts that conversion in March, and GA4 puts it in April. For recent date ranges, Google Ads numbers also keep rising for weeks as late conversions are attributed back to earlier clicks. Comparing "last 7 days" across the two tools will never line up. In Google Ads, the "Conversions (by conv. time)" column helps when you need conversion-date reporting.

### 4. Modeled conversions and consent

When users decline cookies, or when browsers and devices limit tracking, platforms fill the gap with modeling. With consent mode set up, Google Ads can include modeled conversions for users who did not consent. GA4 applies its own behavioral and conversion modeling, depending on configuration and data thresholds.

The models are different, so the totals are different. Your CRM, meanwhile, counts only what actually arrived, with no modeling at all.

### 5. Cross-device and cross-browser journeys

Someone clicks an ad on their phone and fills out the form on a work laptop. Google Ads can often connect that journey using signed-in Google account data. GA4 connects it only if you send a user ID or if its identity signals can link the sessions. Otherwise, GA4 sees two unrelated users and may credit the conversion to direct or another source.

### 6. Duplicate conversions

Duplicates inflate one platform relative to the others. Common causes:

- A thank-you page conversion that fires again on refresh or return visits
- Both a GTM tag and a hardcoded tag firing for the same action
- Google Ads counting set to "Every" for a lead action that should be "One"
- Importing a GA4 key event into Google Ads and also tracking the same action with a Google Ads tag, with both set as primary

In Google Ads, check Goals \> Conversions \> Summary for overlapping actions, and make sure only one version of each action is set as primary.

### 7. Form spam and junk leads

Bots and junk submissions fire conversion tags just like real people do. Google Ads and GA4 both count them. Your CRM may filter some out, or your sales team deletes them later. That alone can explain a large gap between ad platform conversions and CRM leads.

### 8. Lead-to-deal lag

A lead today might become a deal in 30, 90 or 180 days. Comparing this month's ad spend to this month's closed revenue mixes leads from different periods. Revenue always looks low for new campaigns and inflated for campaigns you just paused.

## Which number to trust

Each tool is right about something different.

- **Google Ads** is the right number for optimizing bids, because it is the data the bidding algorithm actually uses. It is biased toward giving itself credit.
- **GA4** is the right tool for comparing channels, understanding on-site behavior, and seeing paths across sources.
- **Your CRM** is the source of truth for leads, qualified leads, pipeline and revenue. It is the only system that knows whether a lead was real and whether it closed.

The goal is not to make all three match. The goal is to know why they differ and to connect them so revenue data flows back to the ad platforms.

## How to reconcile the numbers

### Align what you can

1. **Pick one primary conversion per action.** Decide whether Google Ads uses its own tag or an imported GA4 key event for each action, not both.
2. **Match lookback windows** between Google Ads conversion actions and GA4 attribution settings where it makes sense.
3. **Use the same counting logic.** For leads, count one conversion per click in Google Ads.
4. **Compare longer, settled date ranges.** Use a full month that ended at least a few weeks ago, and note that Google Ads uses click date.
5. **Fix duplicate tags** using GTM preview mode and the Google Ads tag diagnostics.

### Clean the inputs

- Add spam protection and field validation to forms
- Fire conversions on a confirmed form submission, not a page view that can be reloaded
- Set up consent mode correctly so modeling is based on accurate signals
- Enable enhanced conversions so hashed first-party data improves matching

### Connect the CRM

This is the step that ends most arguments. Capture the GCLID (and other click IDs) on every lead, store it on the CRM record, and send lead status changes back to Google Ads as [offline conversions](https://www.cutthelag.com/conversion-tracking-agency). Do the same for Meta through the Conversions API.

Once that is in place, you can report cost per qualified lead, pipeline and revenue by campaign straight from CRM data, and the ad platforms can optimize toward real outcomes. My [conversion tracking service](https://www.cutthelag.com/services/conversion-tracking) is built around this connection, and it is often the first thing I fix for [B2B SaaS teams](https://www.cutthelag.com/who-we-serve/b2b-saas) with long sales cycles.

## A simple reporting setup

To stop the monthly debate, agree on which number each audience sees:

- **Channel managers:** Google Ads and Meta in-platform data, for daily optimization
- **Marketing leadership:** GA4 for channel mix, plus CRM data for qualified leads and pipeline
- **Executives and finance:** CRM data only, for pipeline, revenue and cost per closed deal, reviewed on a cohort basis by lead creation month

Write down the definitions, windows and date logic once, and share them. Most attribution arguments are really definition arguments. For a broader view of how this fits your acquisition plan, see my [growth marketing](https://www.cutthelag.com/services/growth-marketing) approach.

## FAQ

### Why does Google Ads show more conversions than GA4?

Google Ads credits itself for any conversion within its window after an ad click, reports on click date, and may include modeled conversions. GA4 splits credit across all channels and reports on event date, so it usually shows fewer conversions for Google Ads.

### Should I import GA4 conversions into Google Ads or use the Google Ads tag?

Either can work, but do not use both as primary for the same action. The Google Ads tag with enhanced conversions is often more complete for bidding, while GA4 imports keep definitions consistent across tools.

### What is the best source of truth for marketing revenue?

Your CRM. It records real leads and closed deals. Connect it to your ad platforms with click IDs and offline conversion imports so ad data and revenue data line up by campaign.
